Not really that great for an introductory physics course

This book is by the far the worse physics book for a introductory college course. It states in the introduction that it is the best introductory physics book out there that will help anyone who has not taken physics. However, I disagree. The examples are very limited, and the problems are by far difficult. If one improvement was suggested to author, I would ask him to write in plain laidpack English before getting technical with much of the terms. In other words, Mr Serway please write it in plain English for just not the really bright people to understand, but also for the ones who have absolutely no experience in physics before. Plus, add some humor into the book to excite the studuent and keep the student interested. The jokes should be related to physics, of course but if you were to write another book I suggest you grab Mr. Paul Hewitt to help you write the conceptual part. He's examples are very clean and in English. He included comics for the student to see it more clearly.

Overall, this book is not really that great... the problems are harder than the book saids.

Good text for a first course in physics.

I used this text as a first year introduction to calculus based physics and overall I was very pleased with the book. I found the explainations of concepts to be very understandable and the derivations to be straightforeward and fairly riggerous. Each section also includes very helpful "pitfall preventions" that help you avoid common mistakes and misconceptions as well as "quick quizes" that make sure you understand what you just learned before moving on.

The worked examples are also very helpful for developing strategies for solving physics problems. I especially liked the fact that many examples and homework problems are given where purely symbolic manipulation is involved. This abstract aproach allows you to see the physical relationships in a much broader sense than when only concentrating on a particular problem with a particular set of numerical data. The homework sets have a varying level of difficulty and there are many to choose from so you can get alot of practice.

The major drawback that I found is the same as for the other introductory physics texts (Halliday, Resnick, and Giancoli) that I have read. Serway seems to be holding back too much when it comes to using calculus, especially in the chapers on classical mechanics. This often leads to many special cases developed separately along with the underlying assumptions. To me this seems unnecessary since the more general formulations using calculus will reduce to special cases when particular situations arise. I have come to the conclusion that the authors of these intro texts feel that this approach is easier to deal with than the more general one for more students. I will say that when reading through a section be sure to pay close attention to the assumptions being made (this is where the pitfall preventions are usually helpful) and when the more general form of the equations appear later try and see that the previous ones were really just special cases of these.

Overall I think that this text gives the student a good background in the material that a first year course should cover. Whether this is the only physics course you will take or you are going to proceed to more technical treatments of the topics you will have a sound footing when you finish this book.

This is his last book with new poems. He is regarded as one of America's greatest poets. Among his many honors are four Pulitzer Prizes and an appointment as Consultant in Poetry at the Library of Congress.

At John F. Kennedy's inauguration on Jan. 20, 1961, he was called the Poet Laurete of U. S. A. to be acknowledged by such an educated president to take part. He was such an old man, he fumbled his papers, as he read "The Gift Outright." This was the first time when a poet had been so honored and marked a high point in his long and distinguished career.

When the English poet W. H. Auden wrote an essay in praise of Robert Frost, he made the observation that he was literally in a class by himself: "the class of nature poets who have worked with the land and actually know how to milk cows and, in general, can life the life of a Yankee farmer. In his elder years, in Florida, he planted orange groves and other fruits.

He was more than a poet and man of letters. He was a public figure and had by the time of his death in 1963 become a nation's symbol. His most famous poems are "Stopping by Wood on a Snowy Evening" and "Mending Wall." In his book, NORTH OF BOSTON, you will find a long poem/fable called "The Generations of Man."

Since I am a bird fancier, I chose "Looking For a Sunset Bird in Winter" (as I look for birds year round in this town which hates starlings and pigeons.

The west was getting out of gold,
The breath of air had died of cold,
When shoeing home across the white,

In summer when I passed the place,
I had to stop and lift my face;
A bird with an angelic gift
Was singing in it sweet and swift.

No bird is singing in it now.
As gilt to gold that wouldn't show,
A brush had left a crooked stroke
Of what was either cloud or smoke --
From north to south across the blue.
A fpercing little star was (shining) thru.

In YOU COME, TOO, Noel Perrin write in his foreword, that Frost was determined to use "the ordinary language of ordinary people, and to transmute that plain Yankee speech into shining verse."
President Kennedy is quoted, "...has bequeathed his nation a body of imperishable verse from which Americans will forever gain joy and understanding."

NORTH OF BOSTON was written along with all sorts of briefer things in rhyme in a form suggested by the eclogues of Virgil. He'd tried for years to get his poems published in 'Atlantic Monthly who automatically rejected each and every thing he submitted. I used to love poetry but could not write it; Tristan, on the other hand, was such a writer, though his dad Zach was more into prose like his old mom, except for the science fiction and sports. Robert Frost was a true classic.

Porter is well known as a sensitive color photographer. This well-made large-format book is a collection of some 90 black-and-white photographs, mostly taken in the 1940s at the beginning of his career. Subjects are predominantly picturesque natural scenes and old wooden buildings, many still occupied. These beautiful photographs demonstrate that Porter was as sensitive in his treatment of subject matter in his black-and-white work as he was later in color, when his mastery of tonal gradation was replaced by his subtle control of hue and saturation. In an entertaining autobiographical essay, the photographer writes about his youth, his adventures as a hobo, and his career change from medical science to full time photography. Worth having. Gosh-darn purty!

This book is full of gorgeous black-and-white photographs from all over the West in the 1940s. Central New Mexico is here--including the Canoncito Church near Santa Fe, Madrid, the La Bajada ruins, and the town and mines of Cerrillos--and so is White Sands, New Mexico, and southern Utah, and the mining towns of Colorado.
Many of the places photographed are in ruins, and the black-and-white coloration serves to make them even more desolate, dryer, dustier, bleaker. Sometimes the photos are of wide expanses; oftentimes they're of small details like where the rusted hook of an old door has carved a circle around it, from years of use once upon a time.
This book also has a good autobiographical essay by the photographer that serves as an introduction, and the book itself is a terrific historical record of the West, and a great photo collection for any coffee table in need of a conversation piece. I first saw it at a friend's house, and knew I had to get a copy for myself.

A trip down memory lane

I like this book 1. because it has a lot of landscape photos, 2. because the photos were taken in an area - the southwest - and an era - 1935-1965 - that I like.

The photos are a little humdrum and in black and white. Their composition is interesting but not spectacular.

Chapter 1

The Rise and Fall of Management Theories

That which has always been accepted by everyone, everywhere, is almost certain to be false.

A manager must decide whether existing or new knowledge can be introduced to help run his or her organization more efficiently. This requires a critical evaluation of existing or new management theories (or, if none are appropriate, his or her own). The challenge is to avoid making costly mistakes (by selecting an inappropriate theory or wrongly implementing an appropriate one) and instead to benefit by using the correct existing or new theory. This chapter describes problems with management theories, mistakes managers have made in the past in using them, and what can be done to improve chances of success by identifying the right issues and adapting the right theory.

The book In Search of Excellence was published in 1982. It became an instant commercial success, selling several million copies. Through research conducted between 1961 and 1980, its authors, Tom Peters and Robert Waterman, identified thirty-six excellent companies and presented throughout the book the factors that contributed to such "excellence." The purpose of the book can best be captured by its subtitle, Lessons from America's Best-Run Companies. Could others have learned, however, from America's best? An answer might suggest itself if we look at what has happened to those thirty-six "excellent companies" since 1980.

In October 1987, Business Week published a study identifying the "Top 46" of "America's leanest and meanest companies." Among those forty-six companies, only seven were from the thirty-six applauded in In Search of Excellence. A few months later Fortune published its annual survey of America's most admired companies. Among the top ten, six were not even listed in In Search of Excellence. The book's favorite, IBM, had slipped into thirty-second place, and Wang Labs, an "excellent" company according to Peters and Waterman, had slipped to the bottom of Fortune's 300 or so companies; in 1988 its profits were down 97 percent from 1987, while in 1989 it incurred a loss of close to half a billion dollars. If the vast majority of the excellent companies from before 1980 did not manage to meet that definition less than ten years later, can they really offer lessons on excellence to others?

Another commercially successful book published in 1982 (more than 3 million copies sold), was The One-Minute Manager. It offered a handful of recipes for one-minute praise, reprimand, and goal-setting to those wishing to become effective managers in sixty seconds. It has been followed by other one-minute management books, which will probably be succeeded in their turn by The One-Minute Inventor, The One-Minute Planner, The One-Minute Strategist, and so on. After all, if one can manage in sixty seconds, why not do everything else in that amount of time?

In Search of Excellence and The One-Minute Manager cover the two extremes of management literature. The former, according to its authors, represents twenty years of research as well as an extensive review of existing management literature. It was written by two top consultants, one of whom was teaching at the Stanford Business School at the time the book was written. The second book can be read in nearly sixty seconds. It does not make any claims to superior methodology and long years of research. Its authors do not come from a known consulting firm or a famous business school. Yet both books were read by millions of managers and the overwhelming majority of business students at the time.

Today both books are out of fashion, replaced by new favorites. The advice they gave for success does not seem to be working today. Peters, a co-author of In Search of Excellence, admits this in his new book, where he writes, "IBM is declared dead in 1979, the best of the best in 1982, and dead again in 1986. People Express is the model 'new-look' firm, then flops twenty-four months later....Excellent firms don't believe in excellence -- only in constant improvement and constant change."

In Search of Excellence and The One-Minute Manager are not the only books on management to become popular for a time and then slowly fade away. They were chosen as highly visible examples of the fads and fashions that characterize the field of management. Exhibit 1-1 shows some major theories that, like fashion in clothing, became popular at some point but were then put into the closet, to be worn only occasionally in special circumstances.

The theories listed in Exhibit 1-1 cover the period from 1965, when I started my PhD studies at New York University, to the present. Those at the top of Exhibit 1-1 were popular when I was a student. The others became popular at some time in the intervening years. Each theory, when it appeared, gave rise to a surge in the number of papers and books written on the topic, courses offered at business schools, and consultants trying to sell its ideas to business firms. Those theories inevitably then became unpopular as experience with their application or empirical investigation showed no visible benefits or, in some cases, extensive damage. Today only a handful of the theories listed in Exhibit 1-1 are taught to business students; the rest are all but forgotten. Some of these theories, notably the portfolio matrix proposed by the Boston Consulting Group, brought huge losses to those who used them.

Exhibit 1-2 lists eight individuals (along with the essence of their theories) whom the majority of my academic colleagues agree to have been the most influential management thinkers in this century. From the eight, only Alfred Chandler, Peter Drucker, and Herbert Simon are still alive, and only Peter Drucker is still being read by a large number of business students and executives. Although some of his theories (e.g., management by objectives) have gone out of fashion, his work has been the opposite of faddish.

The point behind both exhibits is this: The question of how a manager is to evaluate existing or new theories is important and must be carefully considered.

EVALUATING MANAGEMENT THEORIES

A theory can be descriptive, normative, or predictive. A descriptive theory, as the name implies, attempts to describe a phenomenon, event, function, or job. It can explain, for instance, how organizations become bureaucratic and another how chief executive officers make decisions. Normative theories describe how things ought to work under ideal conditions. In economics, for instance, it is often assumed that consumers are rational, their preferences are stable, information is ideally disseminated, and perfect competition exists. Given those assumptions, one can develop a theory that explains prices in different conditions of supply and demand.

Predictive theories, finally, aim not only at describing and explaining the past but also at predicting the future. This means their assumptions must be realistic and must hold true in the conditions of the future, which might differ from those existing when the theory is proposed. A recent example of a theory with high predictive value concerns the launching and trajectory of Voyager 2, which on August 24, 1989, after having traveled twelve years and 2.8 billion miles, arrived at its rendezvous with Neptune within a few thousand miles and a few seconds from the intended place and time estimated theoretically twelve years earlier.

Descriptive and normative theories provide insights that can help managers understand themselves and their organizations by studying and explaining the past. It must be understood, however, that descriptive theories refer to specific situations and periods of time. It must also be clear that normative theories are based on restrictive assumptions that often have little or nothing to do with reality. Therefore, any attempt to generalize from descriptive or normative theories and to use such theories for predictive purposes involves a risk, as the conditions in the future will in all likelihood be different. Interestingly enough, all eight theories listed in Exhibit 1-2 are descriptive. Such theories do not tell us how to improve future-oriented decisions. Instead, they describe strategies, operations, organizations, or people. No predictive theories seem to have lasted.

Nevertheless, predictive theories are of special value to the field of management, because, in addition to describing or explaining the past, they can also provide us with the means of making most effective decisions concerning future situations. A theory must predict future events accurately; otherwise, its value is no greater than that of history, which supplies us with an understanding of the past so that we can avoid repeating past mistakes.

A serious problem develops when descriptive or normative theories are confused with predictive ones. There would have been nothing to complain about, for instance, had the subtitle of In Search of Excellence been A Historical Description of America' s Best-Run Companies, 1960-1980. The problems develop when descriptive or normative theories are used as the basis for future-oriented decisions, when the circumstances in all likelihood will have changed, and when idealized or unrealistic assumptions do not hold true in practice.

Theories in the field of management are a mixture of descriptive, normative, and predictive. Descriptive and normative theories, however, are rarely labeled as such, while the assumptions and limitations of predictive theories are rarely stated.

A limitation of descriptive theories in management is that their forecasts are often like those of the stock market. Future prices of individual stocks and market indices can be predicted through a high-powered and accurate descriptive theory. But don't raise your hopes of becoming rich, as such a theory tells us that the best forecast of future prices is today's value (see Chapter 3). Thus, although there is a predictive theory, its benefits do not come from its forecasts. If the best forecast for the future price of stocks is its price today, everybody has access to such a "best forecast." Nobody can benefit more than anyone else since everybody can use the best forecast to maximize his or her benefits by buying stocks. There are advantages to be gained by accepting and using such a predictive theory. The most obvious one is not paying a fee to those who pretend that they can forecast stock market prices better than "today's" price.

There are some reasons why predictive theories in management are similar to those of the stock market:

1. The Zero-Sum Game of Excellence. Unfortunately, the number of companies that can be excellent in a certain industry is limited. Excellent companies will, by definition, excel, thus forcing their competitors into also-ran status. At the same time, the competitors of excellent companies will not be capable of uprooting them unless they can come up with imaginative new methods, whether in marketing, production, or provision of services.

Now consider a new theory. It is perfect. It provides seven easy steps for a company to become excellent. Can such a theory have any real value? Obviously not. If it is so easy and so perfect, competitors, including the excellent company, will also use it. In that case nothing much will change. Now suppose manager X uses it first. It is highly unlikely that competitors, including the excellent company, will not realize that he or she is using a new theory. They will soon follow, erasing whatever advantages the innovator might have gained since he or she started using the perfect magic formula. After all, the theory is simple and highly effective. Thus, what has worked for the innovator will necessarily work for them too.

2. Shifting the Real Issues. Theories are often presented in the form of a claim that it is easy to succeed if you do A and B. They do not say, however, how A and B, frequently restatements of the real issue, can be achieved. In the field of strategy, for instance, one is told that to be successful opportunities and threats in the environment must be recognized. Once that is done, the opportunities must be exploited while steering clear of the threats. No one is ever told, however, how to find and exploit opportunities or how to predict and avoid threats (the "easy" things are left unsaid).

3. Ignoring Constraints. Managers are told that successful leaders must be great communicators and great motivators, must manage by walking around, must be available to be seen by everybody, must be present at all meetings, must send thank-you notes -- or better yet make personal telephone calls -- to everyone who has done something clever, must be active in public relations, and, at the same time, must free themselves from mundane tasks so that they can do the strategic thinking indispensable for the long term well-being of their organization. However, there is no advice on how to become Superman or Superwoman or how to learn to manage with no more than a couple of hours of sleep at night.

4. Change and Innovation, the Ultimate Buzzwords. The newest advice for becoming successful is to create an organizational climate that thrives on constant change and innovation. We are not told, however, how such an organization can be created, or what type of change and innovation will be beneficial. Business firms, and life in general, would be trivial to manage if all change and innovation produced positive results. IBM has tried for the last few years to change and innovate, but somehow its competitors have managed to change and innovate even more successfully. In 1987, for instance, IBM's profits increased 10 percent (the lowest in its industry) while those of Apple increased by 80 percent, and Compaq Computer's an astonishing 218 percent. In 1988 IBM's profits increased only 4 percent (below the 6 percent industry average), leaving it far behind Apple and Compaq Computers, which grew 50 and 87 percent, respectively.

In 1978 General Motors was earning a record $3.5 billion while holding more than a 48 percent share of the U.S. market. In 1987 its market share had fallen to 36 percent (an enormous 12 percent drop in an industry where each percentage point is worth more than $2 billion), while its earnings were $1.1 billion below those of Ford, although GM spent close to $70 billion to change and innovate.

5. Heisenberg's Uncertainty Principle. Heisenberg, a Nobel Prizewinning physicist, showed that the mere act of observing a particle affects the outcome of the observation. Thus, it becomes impossible to determine with high accuracy the position of a particle if we observe its momentum, or its momentum if we measure its position. The same phenomenon applies to management theories. Observation affects the outcome and in the process reduces or nullifies a theory's value or its predictions. Consider, for instance, the one-minute manager. He or she is not the only one who has read the little book that describes how to become such a manager or is aware of its approach. Thus, an employee will know when he or she gets one-minute praise, a one-minute reprimand, or is asked to describe half a dozen goals to be read in under a minute. The employee will therefore play the one-minute game. Or, better, as André and Ward suggest in their book, employees can get a one-second jump on their managers by predicting and taking advantage of the One-Minute Manager's behavior.

THEN WHAT?

The single most important task currently being neglected in management is learning. We must learn from our past mistakes as well as from those made in other disciplines when they were young and inexperienced, as the field of management is today. This is where a critical evaluation of management theories becomes useful, for learning is not possible without understanding and correcting mistakes. The following is a list of relevant mistakes (made in both the field of management and other disciplines) we must avoid if we are to advance the field of management.

1. Fashionableness of Theories. It has been demonstrated that the vast majority of managerial theories do not last long. A manager must therefore view theories as temporary fads unless they can be proved otherwise with convincing, indisputable evidence. As a matter of fact, even in a hard science like physics new theories are proposed to replace existing ones that become obsolete in explaining the physical reality.

2. Oversimplicity of Theories. The purpose of management theories is to help create mental models of reality (reality itself being too complex to deal with). Such models are subsequently used to guide the thinking process and to facilitate or improve decision-making. Of necessity a theory must be simple, otherwise it would be hard to grasp and use as a mental model. Reality, on the other hand, is extremely complex; it cannot be simplified beyond a certain point and still be represented accurately by the theory. Thus, as Einstein cleverly pointed out, a theory should not be more complex than is necessary, but it cannot be less complex than the minimum level required to be realistic.

There is a tendency to oversimplify theories, and not only in the field of management. It is tempting to provide easy explanations of reality. For instance, in the area of psychology "behaviorism" explained human behavior in simple terms. Desired behavior was to be achieved through immediate rewards, while undesired behavior was to be extinguished through lack of rewards or through mild punishment. Although such a theory is simple, it cannot explain the complexity of human behavior or the factors that motivate people. Nevertheless, "behaviorism" was the most popular theory for more than twenty-five years, and it still appeals to some.

In management one can mention many theories that fall into the same category -- the portfolio matrix, the One-Minute Manager, the Managerial Grid, and so on. Although attractively simple, such theories cannot be expected to explain the complex reality of management or the best way of dealing with people. Worse, they cannot be expected to have much predictive value.

3. Inappropriate or Incorrect Basic Principles or Assumptions. A theory can be logically consistent but be based on a wrong premise. Consider, for instance, the Ptolemaic astronomy, which assumed that the universe turned around the earth -- an obviously (by now) incorrect basic axiom. That did not prevent the Ptolemaic system from being used for almost 1,800 years as the prevailing theory or from helping astronomers in their work. Moreover, its predictions were reasonably accurate and certainly much better than those of previous theories, even though its basic premise was certainly wrong.

Discontent with theories develops as observation does not agree with theoretical predictions. This necessitates new theories to explain and correct the discrepancies. By the sixteenth century the Ptolemaic system was so cumbersome and inaccurate that it had become a nightmare to predict when winter would arrive (at times it was late by more than a month). This obsolescence provided the momentum to reject the Ptolemaic theory and to advance that of Copernicus.

Management theories have followed a pattern similar to that of Ptolemy. With use, their deficiencies in predicting accurately become obvious. They are subsequently modified to improve their performance until they become highly complex but still unable to predict adequately, at which point they are abandoned.

In addition, theories must make several assumptions in order to simplify reality. Alfred North Whitehead, in an excellent book published in 1925, gives the following advice, "one's whole trouble is with the first chapter, or even with the first page. For it is here, at the very outset, where the author will probably be found to slip up in his assumptions. Further, the trouble is not with what the author does say, but with what he does not say. Also, it is not with what he knows he has assumed, but with what he has unconsciously assumed." A serious problem complicating the evaluation of management theories is that their assumptions are rarely made explicit, even those of which authors are aware.

4. Demand Creates Its Own Supply. Demand for theories creates an ample supply, not necessarily motivated by a desire to advance knowledge or to improve management, particularly when monetary rewards await those creating or selling theories. In medicine, for instance, "mankind suffered cruelly for centuries from lack of medical knowledge....Doctors can follow more false trails than Inspector Clouseau. They can become so fond of dead doctrines, they resemble a procession of ostriches with their heads in the sand." Those are the words of a doctor, who goes on to point out how in the past doctors applied disastrous treatments, for which they should have been ashamed, to diseases of which they knew little. Only since the beginning of this century have scientific advances in medicine, along with the extensive use of antibiotics, established the effectiveness of medicine on an objective basis. At present management theories are at the same point as medical theories were before this century, which means that a critical assessment of the theory's concrete advantages is required before deciding to use it.

5. General Truths Versus Detailed Predictions. The fact that a theory is valid does not automatically mean that it can be used to arrive at precise predictions. Consider, for instance, the theory of relativity. Present knowledge indicates that it is correct. However, sending a spacecraft to Neptune requires much more than espousing the theory of relativity. Spacecraft technology must be available. Financial and human resources must be found. A huge number of specific computations must be made to determine the spacecraft's trajectory. In addition, effective monitoring of its actual path is necessary to discover errors, which must subsequently be corrected to achieve a successful approach and landing. Although an accurate theory is a necessary condition before a successful rendezvous can even be considered, that theory is not by itself a sufficient condition for success. The same principle applies to management theories, which, even if valid, need an appropriate organization, adequate resources, specific directions, ways of monitoring results, and effective procedures for taking corrective actions. In management, unlike physics, paths cannot be established in a precise quantitative manner, accurate feedback cannot be provided at will, and corrective actions are often of limited usefulness when changes in established courses become necessary. Thus, the value of a theory should not be overestimated, even if one is convinced that it is valid, without also considering questions of organization, resources, and implementation.

6. The Constantly Changing Tomorrow. Unlike physics, where established patterns and relationships do not -- for any practical purposes -- change, the business world is characterized by rapid change. This creates a serious problem. Past observation and current measurement are not sufficient to verify the predictive ability of a theory. Theories cannot be used, therefore, until it is established how future changes will affect their predictions. Such future changes have to include learning based on theoretical predictions, contrarian moves, and actions taken as a result of learning and previous actions, as well as governmental (e.g., the Federal Reserve Board) or other interference. Hence the predictive value of even the best theory is limited. It becomes imperative to consider the extent of a theory's predictability under various scenarios (or forecasts) of future change, competitive actions and reactions, and environmental conditions. At present, the advocates of theories do not refer to their limitations or their inabilities to predict future events when conditions will, in all likelihood, be different from today's. These are important concerns, however, which must be examined before deciding whether or not to use a theory.

THE PARADOXES

1. A manager must use a management theory to guide his/her thinking and facilitate or improve his/her decision-making, yet past experience indicates that the great majority of theories in management are short-lived and of doubtful value (see Exhibit 1-1).

2. A manager needs a predictive theory, yet in management few, if any, theories are predictive.

3. A manager needs a simple theory which he/she can easily understand and which can tell him/her how to succeed, yet no such theories can be found in the public domain.

THE CHALLENGE AHEAD

Management theories are indispensable. Practice without theory is a dangerous exercise, no less perilous than an inappropriate theory. However, much can be done to improve a theory's contribution to more effectively dealing with the reality of business. This conclusion should hardly surprise anyone. The management of large business organizations is, after all, a new field. If it took astronomy, medicine, and other disciplines many centuries to achieve their present state, it cannot be expected that management can reach an equally high level of accomplishment in less than 100 years. On the other hand, learning can be accelerated if we recognize and are willing to accept our past mistakes, as well as those mistakes made in other disciplines. This would require a critical evaluation of the achievements and drawbacks of managerial (and other) theories.

THE CHALLENGES AHEAD

1. Be a skeptic. Don't take anything for granted. There are many who try to sell ideas (including myself). Become selective and discriminating in finding the right theory.

2. Choose the issues (opportunities, problem areas, dangers) that confront the given organization and those that tie ahead. This is as critical a step as searching for solutions.

3. Select a theory to deal with these issues. In all probability, the theory will have to be modified and tailored to your specific needs. If no formal theory exists, an informal one must be developed in your mind.

4. Evaluate the theory critically. Consider its costs, benefits, and possible dangers. Most important, understand the principles upon which it is based and the main assumptions (all theories are, by necessity, based on assumptions), their limitations, and how they restrict the value of the theory. Unless satisfied beyond a reasonable doubt, don't implement the theory.

5. It is highly likely that competitors will imitate a successful manager (the greater the success, the greater the imitation). He/ she must, therefore, always change and adapt his/her theory in order to be one step ahead of competitors. He/she must constantly innovate.

6. Study the evolution of other disciplines more advanced than management. Learn from them and avoid the mistakes they have made.

One of the best business books of the last ten years

I first read this book in 1990 and just recently did a re-read. I am buying it as a gift even now in 2000. A real thinker who has the intellectual chops to write this type of book - not a blow hard know it all like so many business experts. On the same level with, or very close to, Drucker, but perhaps more practical.

Pioneers-- those innovative "first movers" who enter markets before competitors are often defined as engines of economic growth while imitators are generally scorned as copycats and shameful followers. But who most often wins? Drawing on seven years of research, Steven Schnaars documents that, in sharp contrast to conventional beliefs, imitators commonly surpass pioneers as market leaders and attain the greatest financial rewards. How do they do it? In this ground-breaking book-- the first to formulate imitation strategies for managers-- Schnaars systematically examines 28 detailed case histories, from light beer to commercial jet liners, in which imitators such as Anheuser-Busch and Boeing prevailed over pioneers. He describes the marketing wars, court battles, and even personal vendettas that often resulted, and shows that imitators have several clear advantages. Pioneers are forced to spend heavily on both product and market development. They also risk making costly mistakes. Pioneers often aid in their own destruction, thrown into confusion by rapid growth, internal bickering, and the neverending search for expansion capital. Moreover, imitators do not have to risk expensive start-up costs or pursuing a market that does not exist, enabling them to quickly outmaneuver pioneers once the market is finally shaped. By patiently waiting on the sidelines while the innovator makes the mistakes, imitators can also usurp benefits from the test of time-- major defects in the product having been removed by the pioneer at an earlier stage in the game. Schnaars discusses the three basic strategies that successful imitators such as Microsoft, American Express, and Pepsi have used to dominate markets pioneered by others. First, some imitators sell lower-priced, generic versions of the pioneer's product once it becomes popular, as Bic did with ballpoint pens. Second, some firms imitate and improve upon the pioneer's product; for example, WordPerfect in the case of word processing software. Third, building on their capital, distribution, and marketing advantages that smaller pioneers cannot hope to match, imitators use the most prevalent strategy of all-- bullying their way into a pioneer's market on sheer power. In several cases a one-two-punch, or combination of strategies, is often utilized by the imitator to remove any doubt regarding their dominance in the market and in the eyes of the public. Schnaars concludes that the benefits of pioneering have been oversold, and that imitation compels recognition as a legitimate marketing strategy. It should be as much a part of a company's strategic arsenal as strategies for innovation.

Traditional market theory holds that companies engaged in product pioneering tend to become market leaders. Schnaars (Marketing Strategy, Free Pr., 1991) argues instead that imitators often beat out innovators in the final profit tally. He provides 28 case histories of consumer-oriented products (from 35mm cameras to diet soft drinks) to substantiate his claim. Late entrants can prevail because their start-up costs are lower, and they are less likely to have problems associated with rapid growth. Imitators may succeed by pitching low price, by making improved versions, or with superior marketing and distribution systems. Schnaars offers a provocative thesis, and his study is highly recommended for major business collections.

Analysis You Need not Gee Whiz to Entertain You

The question of why some companies innovate and prosper, becoming industry giants while others innovate and then watch the creation gobbled up to add profits to an existing larger firm has been answered in Professor Schnaars' book.
Most other books that deal with the innovation/imitation questions have a strong emotional bias toward innovation as the preferred task. It simply bothers them not to put a GeeWhiz flair to their writings. While everyone respects the inventor, it is the organization that gets the working and consistent product to the final customer that creates the value.
Unlike the GeeWhiz books, Professor Schnaars give a brief overview of the other studies of innovation and imitation strategies and then presents 28 cases of pre-empted innovators ranging from ball point pens to paperback books. In these cases, he shows the weaknesses of first movers, the range of mistakes and misfortunes that can put the innovator in a weaker position to the imitator.
Like his book Megamistakes, there is little chortling over the mistakes of the failed efforts. He does not cast them as fools who failed to keep some list, some Schnaars' Fifteen Rules of Innovators (there is some discussion at the end of the book on strategy, but no guarantees), he demonstrates that the first mover, the innovator, is in a very weak position and that it takes good fortune, good management and good market position to grab that industry leader position and hold it.
The book has been invaluable in my work in the electronics industry. I have been able to resist the siren call of promising, but weak, investments in firms that had "the" new product. From Professor Schnaars' work, I knew that even if the product worked, there was guarantee that the firm could keep the profit from the great idea.
Anyone looking to invest or work with firms building their future on innovation should read this book. It will pull the rose-tinted glasses and blinders off your face. At less then $30, Professor Schnaars has not priced this book to its value, the insights are worth thousands to those willing to listen.

About the Author
Rick Hoyle received Ph.D in Psychology from the University of North Carolina at Chapel Hill and is currently a Research Professor at Duke University for the department of Psychology. Rick's areas of research interest include the foundations of self-esteem, the role of personality in problem behavior, and strategic applications of structural equation modeling, and related techniques for the purpose of modeling complex processes that unfold over time.

Charles Judd received his Ph.D from Columbia University and is currently a professor at the University of Colorado-Boulder. His areas of research interest include social cognition and attitudes, and research methods and analysis.

Willmott, a lecturer at the Royal Military Academy, Sand hurst, accepts Allied material superiority as crucial to the war's outcome. He stresses Axis strategic errors, demonstrating in particular that the Wehrmacht was better at winning battles than waging war. But he recognizes that World War II was won and lost at its sharp end. Willmott's treatments of the Russo-German War, the Battle of the Atlantic, and the Allied bomber offensive stand out; they combine clear discussions of events with stimulating, controversial interpretive frameworks. U.S. readers will also welcome the balanced presentation of a Pacific theater that most British historians tend to dismiss as a sideshow. The Great Crusade compares favorably with John Keegan's The Second World War ( LJ 11/1/89), and deserves a place in both public and university libraries.

A great read!

I have found H.P. Willmott to be one of the most knowledgable authors of World War II history. I used this book as a text book in a class on World Military History that Willmott taught as a visiting professor at Memphis State University in 1990. He takes a very eurocentric approach to World War II in this book, and frankly, opened my eyes to the British view of the war. His claims that the US never fought the best the Germans had to offer took some soul searching on my part to accept. But he proves his case credibly with ample facts and first hand accounts. He really gets into the "nitty gritty" of what brought the "Great Crusdade" into being and what it took to beat the Axis powers. A GREAT book that I highly recommend!
